Amazon Profit Watch

Revenue Doesn't Matter if Amazon Is Quietly Eating Your Margin

Find the leaks, fix the biggest ones, then watch them every month

Most sellers can tell you last month's revenue instantly and cannot tell you what was left. The gap between those two numbers is made of fees, ad waste, aged inventory, returns and listings that stopped selling without anyone noticing. We find it, rank it by size, and keep watching it.

The leaks are small, constant, and individually forgettable

None of these is dramatic enough to trigger an alarm. That is exactly the problem — they compound quietly for months, and Seller Central is not designed to put them in one place and rank them by what they cost you.

  • Advertising spend on search terms that have not converted in months
  • FBA fulfillment and referral fees that changed on a product whose price never did
  • Long-term storage surcharges on units that have sat since last season
  • Stranded and suppressed listings still costing storage while selling nothing
  • Buy Box share lost to a reseller, so ad clicks arrive and buy from someone else
  • Returns at a rate that quietly moved a profitable SKU under water
  • Inbound shipments where fewer units were received than you sent
  • Stock-outs on your best SKU that also cost you the rank you had built

The compounding effect is what makes this worth doing. A fee change worth a few hundred dollars a month is easy to ignore once and expensive to ignore twelve times, and the ad waste tends to be the largest single line — it is the one cost that grows automatically while you are not looking.

What We Analyse

Advertising spend and wasted PPC — the terms, targets and campaigns paying for clicks that never convert
Referral, FBA fulfillment and storage fees, checked at SKU level against the price they were set on
Aged inventory and long-term storage surcharges, with the units driving them named
Stranded and suppressed listings — what broke and what it is costing to sit there
Buy Box ownership and the price or seller issues losing it
Return rate by SKU, including the SKUs where returns have quietly erased the margin
Reimbursement opportunities: lost, damaged and never-received inbound units
Inbound discrepancies against your shipment records
Pricing and contribution margin against your real landed cost, where you can give it to us
Advertising efficiency in TACOS terms, not just ACOS
Stock-outs and the lost sales and rank that follow them

Estimate

Marked as an estimate because landed product cost is not in Amazon's data — it comes from you. Give us real COGS and this line becomes known; give us nothing and we will say so rather than invent it.

What needs attention

  • 1
PPC waste — 41 search terms, no conversions in 60 days$3,180 / monthEstimate

Spend is known from the ad report. The saving assumes those terms are negated and the budget is not simply redeployed.

  • 2
    Aged inventory — 640 units past 271 days$1,240 / month surchargeKnown

The surcharge is charged on the invoice. What the units eventually recover is not knowable in advance.

  • 3
Suppressed listing — main image fails the size requirementNot estimatedEstimate

The listing is suppressed, which is a fact. What it would have sold is a guess, so we do not put a dollar figure on it.

  • 4
Reimbursement opportunity — 18 inbound units never received$820 claimableKnown

Unit count and cost basis both come from your shipment records.

Sample data, shown to illustrate the format. These are not a client's results and not a projection of yours. Where cost data is unavailable in a real report, the line says so instead of showing a number.

How Profit Watch Runs

1

One full audit pass

We go through fees, ads, inventory, listings, returns and reimbursements once, thoroughly, and come back with a ranked list — biggest cost first, with the reasoning shown so you can check the arithmetic yourself.

2

Work the top of the list

Negatives and bid work on the ad waste, inventory actions on the aged units, listing and Buy Box fixes, reimbursement cases filed. We start where the money is, not where the work is easiest.

3

Watch it monthly

The leaks come back — fees change, terms drift, a new SKU strands. Monthly you get money in, money out, money left, and what needs attention now, in language you can act on without opening Seller Central.

Audit, Fix, Then Watch

The audit is a real deliverable in its own right. Plenty of sellers take the findings and work the list themselves — the monthly service exists because the leaks come back.

Frequently Asked Questions

What do you need from me to run this?
Reporting access to Seller Central and your advertising account, which is enough for fees, ad spend, inventory, returns and listing status. The one thing Amazon does not know is what your product costs you landed. If you can give us that, contribution margin becomes a real number; if you cannot, we show gross contribution after Amazon costs and label it clearly rather than filling in a guess.
How do you separate what is known from what is estimated?
Every line in the report is tagged. Fees, ad spend, refunds and storage come from Amazon and are marked known. Anything requiring an assumption — recoverable value on aged units, the saving from negating a set of search terms, revenue lost to a suppression — is marked as an estimate with the assumption written next to it. When something cannot be estimated honestly, the report says so instead of showing a number.
How is this different from your Amazon PPC management?
PPC management runs the ad account. Profit Watch looks at the whole P&L, of which ads are one line — and often the largest leak, but rarely the only one. Sellers who already have someone competent on the ads still lose money to storage surcharges, unclaimed reimbursements and a listing that has been suppressed for three weeks.
Can this be my way into full Amazon management?
Often it is, and that is a fair thing to say out loud. The audit tends to surface problems that need someone actually working the account week to week — listings, catalog, ads, account health — which is Amazon Full Management at $2,000 a month starting. But the audit is a complete deliverable on its own and plenty of people stop there.
Do you file the reimbursement claims?
We identify them and prepare the cases. Filing on your behalf requires your account access and your agreement on each claim — we do not open cases in your name without you seeing them first.
Will you tell me how much I will save?
We will tell you what each leak is costing based on your own data, and we will tell you which of those figures are measured and which are estimated. What we will not do is promise a saving before we have looked — anyone quoting you a recovery percentage without seeing your account is guessing.

Reported figures depend on the data your Amazon account exposes. Where cost data is unavailable, contribution profit is presented as an estimate with its assumptions stated, and any figure that cannot be estimated honestly is reported as unavailable rather than filled in.
